We have discussed various things in our chats including
documentation, goal setting and related items and you
have asked me to clarify how we should proceed.
This email has a great deal of Direction and Methodology
and Methods that I know MUST happen if we are to
be successful in the long run......
Kindly read and re-read and communicate to the team
and back to me - as this type of thinking may come
easy to you Manoj --- but I know from experience
it does NOT always come easy to the staff......
It is our responsibility to train the staff and guide them
and help them and to NOT accept less than what we
know is right.......and they need to know that from
the beginning.......When you read on you will better
understand my meaning....

I have given more thought about the value of setting
goals and then tracking progress..
Much of my success in my personal and professional
life has been based on my committment to the following
cycle:
Set Goals, Track The Progress, Report on the Progress
and Make Adjustments and the REPEAT over and Over.....

Here is one Some Big Tips ------------
Post the Goals for the Week -- on the wall so everyone
knows the goals and can monitor daily ongoing process.
Every Goal Must be very specifically defined and
have a tangible and tangible and visible result and
must state an actual completion date.
Theree can be a larger goal --- and then individual
sub goals to bring one to the completion of the
larger goal....
However each individual goal MUST also have the same
elements to be considered a true Goal.
Example:
We will design 5 complete SMG sites and they will be live
on the Internet and listed with Google and Yahoo by 'date'.
---- Then you must have a very clear definition that very clearly
defines beyond a doubt what a "Complete SMG Site" is ...
and what it means to be Live and On the Internet.
---- It must include EVERYTHING -- including Every Single
Aspect including a very thorough "Q.C. Process".

Otherwise when people say I completed a site --- then
the management knows clearly what they mean---and
NOT just some aspects but omitting some elements....

Here is a Task I want to Request We Do Immediately:

Define a numbered check list of every detailed aspect
of what constitutes a "Completed LIVE SMG Site".
and send it to me for my review.......
((( I know Julia has done a great deal in this definition
and I also know there may be some things she may
have omitted or perhaps assumed..... I want to see a
clear definition.......))))
This is how I manage and I do not know any other way....
So please help me to make us all very successful and
I promise you I will not lead you wrong ------ and TRUST
ME the Time Spent Doing This is the BEST and Most
Productive Time -- you will spend........
Here is a fact why the Japanese went from producing
cheap products and a very bad reputation ---- to a
very high quality and dependable products ----and
that is PLANNING.......They spend a large amount
of up-front planning -- before they roll out a product
in Volume.........
In the U.S. the emphasis by many CEO is making
money this month--and is highly focused on short
term money --- and then very often spend much
money doing it over and on customer service.
Yes---we need to find that balance and be able to move
very quickly---- BUT not until adequate planning has been
done.......
So -- the better we PLAN and Define and Document
and Clarify Processes --- up-front----- the better producs
we will have and the better reputation we will build.
There is a saying in the US -- that brings this out--
many workers believe this is true:
"THERE IS NEVER TIME TO DO IT RIGHT ---
BUT THERE IS ALWAYS TIME TO DO IT OVER"
----
Now do understand------we CANNOT afford to spend
so much time planning that we never release a product....
so we must define the process well -- and follow it---
and we then know the process is sound......

I would ask Manj that you share this with the CMA Team
and you would be better to make sure that everyone understands
and there is no loss in the translation.....
Please do let me know --- that everyone has been provided
a copy of this ( or clarified as needed).....and understood and then pass
a form to them where everyone will sign on one sheet
that says they have read and understand---and then put that
with the procedure in the "procedure book" you will
maintain.....

DO NOT WORRY ABOUT THE EXACT FORMAT OF THE FORM
or THE BOOK---I WILL HELP YOU WITH THAT LATER---
The MAIN THING NOW-- IS THE MESSAGE -- WE WANT THEM
to PARTICIPATE IN THE PROCESS DEVELOPMENT --- and THEN
WE WANT THEM TO AGREE ON THE PROCESS and THEN WE
EXPECT THEM TO FOLLOW THE PROCESS...
IF THEY FIND THEY WANT TO CHANGE THE PROCES - THAT IS
ALWAYS POSSIBLE --- BUT ONLY AFTER EVERYONE IS IN AGREEMENT
and MANAGEMENT has accepted and then we will change the process
and everyone will agree.
This is the way I want to see our company run -- I do not see how else it can
be done and hope to be successful.
